The change you need is to map out your SKU velocity — which items sell the most — and physically relocate them closer to where orders are packed. Then group items that are frequently ordered together so a single picker doesn’t need to cross the floor twice for one order.
Revisit this layout frequently to ensure that you’re changing the layout as your orders change and people’s purchases differ over time, especially close to the busier season, like Christmas, when you can predict the type of shift in buying habits.
Standardize Packing Stations
Inconsistent packing stations create inconsistent output. If one packer has tape, boxes, and labels within arm’s reach and another has to walk to supply shelves, then you’re losing efficiency automatically. The result of this will be packers working at completely different speeds when they don’t need to be. You need to make sure every station is set up identically. Same-size boxes stocked at the same shelf height, same label printer position, same checklist taped to the same spot. When any worker steps into any station, they should be able to recognise the setup and work the same way regardless of where they’re used to working.
Cross-Train Staff
Bottlenecks usually show up in one specific role. It might be during receiving, quality checks, shipping prep, etc., and if this is happening when other roles have spare capacity, you’re wasting staff and resources.
The last thing you want is for certain areas of your business to only be served by specific staff. Because when those staff are unavailable, you’re going to be stuck if they’re out sick or overwhelmed during a rush. And this will hold up everything else.
Cross training solves this issue directly: rotate staff through picking, packing, and receiving so more than one person can competently cover each function. It doesn’t need to be complicated. A rotating schedule and a simple checklist per station are usually enough to get coverage without slowing anyone down. Not only do you reduce bottlenecks, but you’re also not reliant on certain operations being solely dependant on any single employee.

At a certain order volume, doing fulfillment in-house stops being the most efficient option. Even if it once was. The signs will be apparent that your setup is no longer able to cope with the demands placed on it. If storage space is maxed out, staff are working overtime just to hit daily cutoffs, or shipping errors are creeping up, then it might be time to consider alternative arrangements and take a step back from in-house fulfillment.

Stockouts and phantom inventory both slow fulfillment down. One halts orders entirely; the other sends pickers hunting for stock that isn’t actually there. Regular cycle counts (checking a portion of inventory on a rolling basis) catch discrepancies far earlier than an annual full stocktake, and they don’t require shutting down operations to do them.
